Why your quotes matter more than you think

A sloppy quote on the back of a receipt doesn't just look unprofessional - it costs you work. Homeowners compare quotes side by side, and the plumber who sends a clear, itemised breakdown almost always gets the job over the one who texts "about 800 quid".

A proper quote also protects you legally. In the UK, a quote is a fixed price. Once the customer accepts it, you can't charge more unless the job scope changes. Get it wrong and you're either out of pocket or in a dispute.

Quote vs estimate - know the difference

This trips up a lot of plumbers, and it matters legally in the UK.

A quote is a fixed price. You're committing to do the work for that amount. If the job takes longer than expected or materials cost more, that's on you. The customer only pays what was quoted.

An estimate is your best guess. The final bill can differ, but it should be reasonable - you can't estimate £500 and then invoice £2,000 without good reason.

Under the Consumer Rights Act 2015, if no price is agreed at all, you must charge a "reasonable price". But that's vague and leads to arguments. Always put a number in writing.

Rule of thumb: Use a quote for straightforward jobs where you can assess the full scope (tap replacement, radiator install, boiler service). Use an estimate for jobs where hidden problems are likely (drainage issues, old pipework in a Victorian terrace).

What to include in every plumbing quote

Your business details

  • Full name or trading name
  • Business address
  • Phone number and email
  • Gas Safe registration number (if applicable)
  • VAT number (if registered)

Customer details

  • Customer name
  • Property address where work will be carried out

Job description

Break down exactly what you're going to do. Don't write "fit new bathroom" - that means different things to different people. Be specific:

  • Remove existing bath, basin, and toilet
  • Supply and fit new P-shaped shower bath with glass screen
  • Supply and fit new basin with vanity unit
  • Supply and fit new close-coupled toilet
  • Connect all waste pipes to existing soil stack
  • Test all connections and check for leaks

Itemised costs

Split labour and materials. Customers like seeing where their money goes, and it builds trust.

Validity period

State how long the quote is good for. 30 days is standard in the trade. Material prices change - especially copper pipe and boiler parts - so don't leave quotes open-ended.

Exclusions

This is where most plumbers get caught out. Be clear about what's NOT included:

  • Making good (plastering, tiling, decorating after pipework)
  • Electrical work (if a separate electrician is needed)
  • Building control fees
  • Skip hire or waste removal
  • Asbestos testing or removal in older properties
  • Fixing problems hidden behind walls or under floors

A simple line like "This quote covers plumbing work only. Any plastering, tiling, or electrical work is not included" saves arguments later.

Job: Remove existing combi boiler and install new Vaillant ecoTEC Plus 832 in same location.

Common quoting mistakes that cost you money

1. Quoting without visiting the site Photos don't show everything. You can't see the state of the pipework behind the bath panel, and you can't feel how solid the floor joists are from a photo. Site visits take 20 minutes and save hours of problems later.

2. Forgetting to account for access issues A boiler swap in a ground floor utility room is a different job to the same boiler in a loft conversion with narrow stairs. Factor in the time and hassle.

3. Not including a "hidden works" clause Older properties always have surprises. Include a line like: "If unforeseen issues are discovered (e.g., corroded pipework, damaged joists), I will notify you and provide a separate quote for additional work before proceeding."

4. Undercutting yourself to win the job Winning a job at a loss isn't winning. Know your day rate, know your material costs, add your margin, and stick to it. Customers who only want the cheapest quote are usually the hardest to deal with anyway.

5. Sending quotes late If you visited on Monday, send the quote by Tuesday. The first plumber to send a professional quote usually gets the job. Wait a week and the customer's already booked someone else.

VAT - when does it apply?

The current VAT registration threshold in the UK is £90,000 in taxable turnover over any 12-month rolling period. Once you cross that line, you must register with HMRC and charge 20% VAT on your invoices.

If you're below the threshold, you don't need to charge VAT - but make this clear on your quotes so customers aren't confused.

Many plumbers near the threshold use the Flat Rate Scheme. You charge customers the full 20% VAT but pay HMRC a lower percentage (typically around 9.5% for plumbing), keeping the difference. It simplifies your bookkeeping and can save you money. Worth discussing with your accountant once your turnover gets close to the threshold.
